Reducing kitchen ticket times
Ticket times are a system problem, not a speed problem. Where the minutes actually hide, why the average misleads, and the changes that move the number.
Ticket time is the metric guests feel most directly, which is why it attracts the least useful response: telling the line to move faster. Kitchens under pressure are rarely slow because people are dawdling. The minutes usually hide in how orders arrive, how they are sequenced and how finished food gets away — none of which the cooks control.
Measure the distribution, not the average
An average ticket time is a comforting number that hides the problem. Guests do not experience your average; the unhappy ones experienced your worst ten percent. A kitchen averaging a respectable time can still be generating complaints every service if the tail is long.
Look at the slowest slice and ask what those tickets had in common — a daypart, a station, a specific item, a table size. The answer is usually specific and fixable, which an average never is.
Where the minutes actually hide
1. Arrival, not cooking
If orders reach the kitchen in bursts, the line spends part of every rush idle and part of it buried. Bursts come from servers batching their entry, from a counter queue releasing all at once, or from channels that dump orders on a delay. Smoothing arrival does more for the tail than any change on the line.
2. Sequencing across stations
A ticket is finished when its slowest component is finished. If the grill starts a twelve-minute item at the same moment the cold station plates a two-minute salad, the salad sits and wilts and the ticket is a twelve-minute ticket anyway. Station routing that shows each station what it needs, when it needs it, is worth more than raw speed anywhere.
3. The pass
Food that is cooked but not away is not finished, and this is the most commonly under-measured segment. If tickets sit complete waiting for a runner, your problem is front of house staffing rather than kitchen capacity, and every minute you spend on the line is spent on the wrong thing.
4. Menu design
One item with a long cook time and a disproportionate share of orders will set the pace of your entire service. That is a menu engineering question, not a kitchen one, and sometimes the honest fix is prep, a different technique, or moving the item off the peak menu.
Arrival pattern, then station sequencing, then the pass, then the menu. Kitchen speed itself is last on the list because it is the thing least likely to be the constraint and the most expensive to push.
Changes that reliably move the number
- ✓Route by station so each screen shows only what that station makes.
- ✓Make ticket age visible to everyone, including expo and the floor. Attention follows what is measured and displayed.
- ✓Fix the arrival pattern before adding kitchen labour — a smoother inbound flow often removes the apparent need for it.
- ✓Review the slow tail weekly rather than the average daily. The tail is where the complaints come from.
- ✓Watch what happens when a channel is added. Kiosk and QR ordering both raise order frequency, and a kitchen that was coping at the old rate may not be at the new one.

- What is a good ticket time?
- It depends entirely on format and menu — a counter-service sandwich and a fine-dining main are not comparable. A more useful target is your own distribution: pick your current slowest ten percent and work on that, rather than chasing a benchmark from a different kind of restaurant.
- Does a KDS actually make a kitchen faster?
- Not by itself. What it does is make the problem visible and let you route work properly, which is what makes improvement possible. A screen with everything on one queue and no station routing will not help much.
- Our ticket times got worse after adding a kiosk. Why?
- Almost certainly because order frequency rose and the arrival pattern changed rather than because anything got slower. That is a real constraint worth planning for: extra ordering capacity at the front only helps if the kitchen can absorb it.
