Ninety minutes decide a cafe's whole week. Where the queue actually stalls, why a second register often does not help, and what raises throughput instead.

A cafe's economics are decided in about ninety minutes. Everything before and after is useful, but the morning peak is where capacity binds, and it is the only period where the number of drinks you can make is genuinely capped by something other than demand.

Find the actual constraint

Most operators assume the espresso machine is the limit and buy a second grinder or a bigger machine. Sometimes that is right. More often the queue is stalled a step earlier, at ordering and payment, and a faster machine simply produces drinks that wait on the counter.

Stand at the door for one rush and watch where the line actually stops moving. If people are queuing to order while the barista is idle between drinks, the constraint is the till. If drinks pile up unclaimed, the constraint is handoff, not production.

  • Ordering. One person taking every order in sequence, including the ones that need explaining.
  • Payment. Card taps are quick; anything else is not, and it happens at the front of the queue.
  • Production. The genuine machine limit — real, but usually not the first thing to bind.
  • Handoff. Finished drinks with nobody to call names, or a collection point that blocks the queue.
Why a second register often disappoints

Adding a second person to take orders raises ordering capacity, but if production was already at its limit you have simply moved the queue from the till to the counter. Fix the step that is actually binding.

Ordering in parallel

When ordering is the constraint, the fix is to make it happen in parallel rather than in sequence. That is what a kiosk does: several guests build their orders simultaneously while staff make drinks, and the ordering step stops being a single-file queue.

It suits cafes particularly well because the menu is small and the modifiers are familiar. A guest who orders the same flat white every day does not need a conversation, and the ninety seconds they spend queuing to have one is ninety seconds of your peak.

Design the drink build for speed

  • Set defaults for the common case, so most orders are accepted rather than configured.
  • Keep required choices genuinely required — size usually is, milk sometimes is not if you have a house default.
  • Order options by how often they are chosen, not alphabetically. The most common milk should not be fourth.
  • Cut near-duplicate items. Two drinks that differ by a syrup should be one drink and a modifier.

Handoff is a real station

The most commonly under-designed part of a cafe is the two feet where finished drinks meet guests. If the collection point is the same physical space as the queue, every completed drink obstructs the next order. Separating them costs nothing and buys back a surprising amount of the peak.

Should I add a second register or a kiosk?
Depends which step is binding. A second register raises ordering capacity; a kiosk does the same while freeing the person who was operating it. Neither helps if production is already the constraint — watch a rush before deciding.
Do kiosks work in a cafe with a small menu?
Usually better than in a complex one. A short menu with familiar modifiers is quick on a screen, and regulars ordering the same drink daily are the fastest kiosk users you will have.
What is the single cheapest throughput fix?
